Project Overview

The Challenge

A large multi-division enterprise was running its internal procurement and vendor payment approval process through a combination of physical forms, email chains, and verbal escalations. The 14-step process involved 6 departments, had no visibility beyond each approver's inbox, routinely created 3–4 week delays on straightforward payments, and had no audit trail for compliance purposes. Leadership wanted full visibility and accountability without disrupting the underlying procurement policy.

Our Approach

We ran a structured process mapping workshop with stakeholders from all six involved departments, documenting the existing workflow, identifying redundant steps, clarifying escalation rules, and defining the digital workflow logic. This resulted in a formal workflow specification that became the blueprint for development — with no ambiguity between what the system would do and what stakeholders expected.

The Solution

Neheeka developed a custom workflow automation platform with role-based dashboards for each approver tier, configurable approval chains, auto-escalation for overdue tasks, real-time status visibility for initiators, and a compliance-ready audit log. Integration with the company's existing ERP for vendor and PO data eliminated duplicate data entry.

Results Delivered

Average end-to-end procurement approval time dropped from 22 days to under 9 days. Escalation rates for delayed approvals reduced by 80%. Finance leadership gained daily visibility into payment pipeline status. The system processed 3,400 transactions in its first quarter of operation without a single data integrity issue.
